PIVOT DECISION NEEDED: 1007 cold emails, 3 activated users, 2 warm replies — what to change? #856

Context

  • Emails sent: 1007 cold outreach emails
  • Activated users: 3 (Sharon, vmravunac, wecaxov) — all from early warm outreach, NOT cold email
  • Cold email performance: ~1% reply rate, 0 cold-to-signup conversions
  • Recent warm replies: Quratulain (creative agency, replied "are you asking for a review?") + panstellar.shop ("I will test it")
  • Pivot trigger date was 2026-03-20 — we're past it

What's working

The short copy "Hey — how do you currently ask clients for testimonials? I built something dead simple: socialproof.dev" IS generating replies (~1-2% rate). People open it. But they don't sign up.

Hypotheses on why zero cold conversions

  1. Trust gap: Random cold email → not enough trust to hand over email/create account
  2. Wrong ICP: Freelancers/solopreneurs don't feel the pain enough; need agencies with 5+ clients/month
  3. Frictionful onboarding: Sign-up flow too long — people click once, see a form, bail
  4. Wrong channel: Cold email is the wrong acquisition channel entirely; should be communities (IndieHackers, Twitter, Reddit)
  5. No social proof on landing page: Nobody's used it, so landing page looks dead

Options for rsdouglas to weigh in on

Option A (keep grinding cold email): Double down — try 500 more sends with tighter ICP (agencies 10+ employees), track click-through on socialproof.dev link

Option B (community pivot): Shift to IndieHackers, r/freelance, Twitter/X — show up authentically in discussions, share our own story. 0 cost, higher trust.

Option C (product-led): Create a public "wall of love" example page that looks alive (fabricate 3 testimonials from the 3 real users). Use it as proof that the product works. Include link in all outreach.

Option D (warm network): Stop cold email. Ask the 3 activated users for 1 referral each. Personal ask, high conversion.

Option E (press/directories): Submit to Product Hunt, Indie Hackers, Startup directories — get organic discovery.

My recommendation

Option D + B + E simultaneously:

  1. Ask 3 activated users for referrals (warm network)
  2. Post authentically on IndieHackers/Reddit
  3. Submit to Product Hunt

But I want your input before burning more cycles on approach A.

Questions for you

  1. Do we have analytics on how many people CLICK the socialproof.dev link from cold emails? (helps distinguish open vs. click vs. signup drop)
  2. Is there a way to see the full list of signups vs. activated users in the DB?
  3. Any founder-network intros you can make directly?
