# KeyQuest - Changelog

Note: Older entries may reference historical file layouts (e.g., `keyquest.pyw:<line>`) from before the modularization work.

## 2026-05-22 - 1.20.0 release-readiness evidence sync

- `docs/dev/HANDOFF.md`: updated the snapshot and release-readiness notes for `1.20.0`, replacing stale `1.15.1` release-prep wording.
- `docs/dev/HANDOFF.md`: corrected local updater evidence references to the files actually present after the saved strict run: `tests/logs/local_updater/REPORT_strict_portable.md` and `tests/logs/local_updater/result_strict_portable.json`. The default `REPORT.md` and `result.json` are not present in the current saved evidence set.
- `tests/test_about_menu.py`: updated About menu version-facing assertions from `1.19.0` to `1.20.0`.
- Verified `result_strict_portable.json` reports `PASS`, 22/22 steps, and all recorded steps passed.

## 2026-04-24 - Pre-release hardening: updater wait, Escape guard, docs cleanup

- `modules/update_manager.py`: replaced generated `.bat` launcher waits from `timeout /t ... /nobreak` to `ping -n ... 127.0.0.1 >NUL` in installer, portable, and portable-fallback update launchers. `timeout` fails under redirected/noninteractive input with `Input redirection is not supported`, which collapsed the intended wait/retry windows and could leave `KeyQuest.exe` locked during portable updates.
- `tests/test_update_manager.py`: updated launcher-content assertions to require the `ping -n 2 127.0.0.1` wait pattern.
- `tools/run_local_updater_integration.ps1 -StrictPortable`: after the wait fix, local updater integration passes 22/22, including installer update, portable update, SHA-256 verification, and relaunch into the new version.
- `modules/keyquest_app.py`: Main Menu Escape now uses the same `EscapePressGuard` policy path as active modes. First and second Escape announce remaining presses to quit; the third Escape calls the existing quit path.
- `tests/test_escape_policy.py`: added coverage for the Main Menu Escape policy and three-press quit behavior.
- `tests/test_test_modes.py`: added Spanish input coverage for direct accented Unicode input plus compose shortcuts for `¿` and `ü`.
- `README.html`: updated Quick Start Escape wording to mention Main Menu Escape x3 quit behavior.
- Removed redirect-only docs from root `docs/` after canonical docs moved under `docs/dev/` and `docs/user/`.

## 2026-04-06 - Updater: pure bat, hardened for reliability

- `modules/update_manager.py`: replaced `_INSTALLER_PS1_TEMPLATE` and `_PORTABLE_PS1_TEMPLATE` (PowerShell scripts wrapped in `.bat` shims) with pure `_INSTALLER_BAT_TEMPLATE` and `_PORTABLE_BAT_TEMPLATE`. No PowerShell dependency — uses only `cmd.exe` built-ins, `robocopy`, `tar`, and `tasklist`/`taskkill`. Removed `_write_bat_wrapper` (no longer needed).
- `modules/update_manager.py` (all three bat templates): added 30-second PID wait timeout with `taskkill /F` force-close if the old app hangs. Previously the bat would loop indefinitely.
- `modules/update_manager.py` (all three bat templates): every failure exit path (`exit /b N`) now attempts `start "" "%kqExe%"` to restart KeyQuest so the user is never stranded with no running app.
- `modules/update_manager.py` (installer + portable bat): added post-update verification — checks `modules\version.py` exists after install/robocopy before restarting. Exits with code 3 and restarts old app if structure is invalid.
- `modules/update_manager.py` (`_PORTABLE_FALLBACK_BAT_TEMPLATE`): same PID timeout, restart-on-failure, and robocopy error-code checking improvements.
- `modules/update_manager.py` (`cleanup_stale_update_files`): new function. Removes staged `.exe`, `.zip`, `.bat`, `.sha256` files older than 3 days and leftover `installer_backup`/`portable_extract` dirs from `%TEMP%\KeyQuestUpdater`.
- `modules/update_manager.py` (`create_update_launcher`, `create_portable_update_launcher`): now write `.bat` directly (no `.ps1` + `.bat` shim pair). Force `.bat` suffix if caller passes another extension.
- `modules/update_controller.py` (`start_startup_update_check_if_enabled`): calls `cleanup_stale_update_files()` on startup when self-update is supported.
- `modules/update_controller.py` (`_launch_downloaded_update`): bumped launcher health-check timeout from 2 seconds to 4 seconds to avoid false fallback triggers on slow machines.
- Sentence preservation strategy changed from PowerShell line-level set-union merge to `robocopy /XN` (skip files newer in destination), which is simpler and still protects user-added sentences.
- `tests/test_update_manager.py`: updated launcher content assertions for pure-bat patterns (tasklist, taskkill, goto, robocopy, copy /Y). Added `test_cleanup_stale_update_files_removes_old_artifacts`.
- `modules/update_manager.py` (`write_pending_update_marker`, `check_pending_update_marker`): new functions. Before exiting for an update, the app writes `pending_update.json` with the expected version. On next startup, the check compares current version against expected — logs success or announces a spoken warning if the update silently failed.
- `modules/update_controller.py` (`_verify_pending_update`): new method called at startup. Reads the marker, announces result, and removes it.
- `modules/update_controller.py` (`_launch_downloaded_update`, `_fallback_apply`): both exit paths now write the pending-update marker before quitting.
- `tests/run_local_updater_integration.py`: changed `script_path` arguments from `.ps1` to `.bat`.

## 2026-04-06 - Braille display fix

- `modules/speech_manager.py` (`say`): replaced `tolk.speak()` with `tolk.output()`. `tolk.speak()` routes to speech only; `tolk.output()` routes to both speech and braille, which is what screen readers with connected braille displays expect. Braille displays (NVDA, JAWS, Window-Eyes, System Access) were silently receiving nothing before this fix.
- `modules/speech_manager.py` (`__init__`): added startup diagnostic logging — after a screen reader is detected and confirmed, calls `tolk.has_speech()` and `tolk.has_braille()` and appends the result to `keyquest_error.log`. Wrapped in a bare `except` so a missing method or write failure does not surface to the user.
- `tests/test_speech_manager.py`: updated all test mocks from `mock_tolk.speak` to `mock_tolk.output` to match the new call site.

## 2026-04-05 - Updater reliability fixes

- `modules/keyquest_app.py` (`_launch_downloaded_update`): fixed launcher invocation using `cmd /c file.ps1` which silently failed under PowerShell execution policy. Now uses `cmd /c file.bat` via the new `.bat` shim (see below).
- `modules/update_controller.py` (`_launch_downloaded_update`): same fix applied — changed from `powershell -File .ps1` to `cmd /c .bat` to be consistent with the new shim strategy.
- `modules/update_manager.py` (`_write_bat_wrapper`): new helper that writes a `.bat` file alongside every generated `.ps1` launcher. The `.bat` calls `powershell -NoProfile -ExecutionPolicy Bypass -File` on the `.ps1`, so the launcher works regardless of whether the caller uses `cmd /c` or `powershell -File`.
- `modules/update_manager.py` (`create_update_launcher`, `create_portable_update_launcher`): both functions now call `_write_bat_wrapper` and return the `.bat` path instead of the `.ps1` path.
- `modules/update_manager.py` (`_INSTALLER_PS1_TEMPLATE`, `_PORTABLE_PS1_TEMPLATE`): added post-update cleanup. After restart, the launcher now deletes the downloaded installer/zip, the `.ps1` script, and the `.bat` shim so the `KeyQuestUpdater` temp folder is left empty after a successful update.
- `tools/build/installer/KeyQuest.iss`: added `[Run]` entry that creates a `.keyquest-installed` marker file in the app directory on every install and upgrade. Prevents a silent misdetection where `is_portable_layout()` could return `True` for an installed build if `unins*.exe` were ever absent.
- `tests/test_update_manager.py`: updated `test_create_update_launcher_contains_silent_install_and_restart` and `test_create_portable_update_launcher_contains_expand_and_robocopy` to assert that the returned path is a `.bat`, that the sibling `.ps1` exists, and to read content assertions from the `.ps1` file.



- `modules/lesson_intro_mode.py` (`_build_intro_items`): start instruction now appears as both the first and last navigable item so users can press the key immediately or find the reminder after reviewing. Text changed from "Find and press these keys: X" to "Press X to start the lesson."
- `modules/lesson_intro_mode.py` (`repeat_lesson_intro`): opening announcement now names specific keys using phonetics ("Press K, like kilo, to start the lesson") instead of the vague "Press the new keys."
- `modules/lesson_intro_mode.py` (`handle_lesson_intro_input`): wrong-key feedback (beep + speech) now fires for non-printable keys including Enter, Space, and Tab, not just printable characters.
- `modules/keyquest_app.py` (`begin_lesson_practice`): removed "When the lesson ends, Space continues, Enter retries..." from opening announcement; now says only "Control Space repeats. Escape returns to the main menu."
- `modules/keyquest_app.py` (`show_guided_results_dialog`): "Press Enter to continue." now on its own line at both top and bottom of results dialog content for cleaner arrow navigation.
- `modules/lesson_mode.py` (`next_lesson_item`): removed early-completion shortcut; lesson always runs the full batch.
- `modules/lesson_mode.py` (`evaluate_lesson_performance`): end-of-lesson menu always shows "Start next lesson / Try X again / Return to main menu" regardless of pass/fail. Removed "Continue lesson" and "Focused review" options.
- `modules/lesson_mode.py` (`evaluate_lesson_performance`): fixed retry bug where "Try lesson again" after an advancing lesson started the new lesson instead of the completed one. `results_retry_lesson` now stores the completed lesson number separately from `results_next_lesson`.
- `modules/keyquest_app.py` (`_activate_results_choice`): removed stale "Focused review" and "Continue lesson" branches; retry now uses `results_retry_lesson` with `getattr` fallback.
- `modules/speech_format.py` (`_is_known_natural_word`): multi-word phrases now spoken naturally if every space-separated token is in `natural_words`. Previously only exact whole-string matches triggered natural speech.
- `modules/lesson_manager.py` (`get_stage_natural_words`): now accumulates natural words from all stages 0 through current, not just the current stage. Words learned in earlier lessons are spoken naturally in later lessons.
- `modules/lesson_manager.py` (`STAGE_WORDS`): removed non-English entries that were being incorrectly spoken as words: `kasa`, `skaf`, `jak` (lesson 5); `jad`, `jasa`, `jaf`, `jass` (lesson 4); `fa`, `fas` (lesson 3); `sal`, `las` (lesson 6); `qwe` (lesson 11); semicolon-appended patterns (lesson 7); punctuation-appended patterns (lesson 17); space-separated letter patterns (lessons 0, 1).
- `modules/lesson_mode.py` (`build_lesson_batch`): first batch item is now always ≤4 characters so the opening prompt is not overwhelming.
- `modules/notifications.py` (`show_level_up_notification`): level-up dialog now includes "Use Up and Down arrows to read / Press Enter to continue" at top and bottom.
- `modules/quest_manager.py` (`format_quest_completion`): quest complete dialog now includes "Use Up and Down arrows to read / Press Enter to continue" at top and bottom.

## 2026-04-01 - Release pipeline moved to CI; background update error silenced

- `tools/ship_updates.ps1`: removed `-SkipLocalBuilds` switch parameter; script now always passes `-SkipLocalBuilds` to `release.ps1`. Local builds are no longer part of the release process — CI is the single source of truth for artifacts.
- `tools/release.ps1`: removed the `gh` CLI requirement, the `Wait-ForGitHubRelease` polling loop (up to 30 min), and the `Assert-ReleaseAssetsPresent` verification step. Script now exits after pushing the tag and prints the Actions URL. This eliminates the main failure mode where a long-running local wait would time out or `gh` would not be available.
- `.github/workflows/latest-build.yml`: new workflow. Triggers on every push to `main`. Runs lint, tests, builds EXE + portable ZIP + installer in CI, generates SHA-256 sidecars, and publishes/overwrites a rolling `latest` pre-release tag. Marked `--prerelease` so the in-app updater (`/releases/latest` API) never picks it up accidentally. Provides a testable binary between versioned releases and catches build breakage before release day.
- `modules/keyquest_app.py` (`_handle_update_check_result`): background (automatic) update check errors now log silently via `_record_update_error` instead of calling `_offer_update_failure_recovery`. The failure-recovery dialog and clipboard copy are now only triggered for manual update checks. Prevents unsolicited interruption dialogs when the network is temporarily unavailable.
- `CLAUDE.md`: added `pip install -r requirements.txt`, installer-only build command (`tools/build.ps1 -Target installer`, requires Inno Setup 6), and pointer to `games/GAME_TEMPLATE.py` for new games.

## 2026-03-28 - Codex workflow assets added

- `tools/ship_updates.ps1`: now refuses to apply an automatic bump when `modules/version.py` is already modified in the working tree. This prevents accidental double-bump releases after a maintainer has already staged a manual version update and plain-language `docs/user/WHATS_NEW.md` entry.
- Maintainer rule going forward: use `tools/release.ps1` when the version was already bumped manually; use `tools/ship_updates.ps1` only when the script should choose and apply the version bump itself.
- `modules/update_manager.py`: changed both updater launcher templates to wait for the old KeyQuest process by polling `Get-Process` on the PID instead of calling `.WaitForExit(15000)` on a `Process` object.
- `modules/update_manager.py`: renamed the helper parameter from `Pid` to `ProcessId` because PowerShell treats `$Pid` and the built-in read-only `$PID` variable as the same name. The old parameter name caused the detached launcher to fail before installer or restart work could begin.
- This fixes a relaunch failure seen in an installed copy on 2026-03-28 where the detached launcher logged `Waiting for KeyQuest process ... to exit` and then stopped before backup, installer, or restart steps ran, leaving the app on `1.12.0` after staging `1.15.0`.
- `tests/test_update_manager.py`: updated the launcher-content assertions to cover the new PID-polling wait logic, the non-conflicting PowerShell parameter name, and the forced-close fallback.
- `tests/run_local_updater_integration.py`: fixed the local updater harness to write installer and portable launcher scripts as `.ps1` files and invoke them through PowerShell instead of writing PowerShell content to `.cmd` files and launching them through `cmd.exe`.
- `tests/run_local_updater_integration.py`: strict portable mode now writes its evidence to `tests/logs/local_updater/REPORT_strict_portable.md` and `tests/logs/local_updater/result_strict_portable.json` instead of overwriting the default report files.
- `.github/workflows/ci.yml`: now also runs the repo quality checks after lint and `py -3.11 -m pytest -q`, so one push/PR workflow covers the useful checks from the old split setup.
- Removed `.github/workflows/tests.yml` after consolidating its overlapping push/PR coverage into `ci.yml`.

- Added a tracked root `AGENTS.md` so Codex now has a repo-native instruction file instead of relying only on `.codex/config.toml` plus the handoff fallback.
- Added repo-shared Codex skills under `.codex/skills/`:
  - `session-start`
  - `windows-shell-repair`
  - `updater-harness`
  - `docs-sync`
  - `release-ship`
  - `maintainer-inbox`
- The new skills codify recurring KeyQuest workflows that were previously spread across `docs/dev/HANDOFF.md`, local-only notes, and ad hoc prompts.
- Added `tools/codex_exec_diagnostics.ps1`, a Windows-oriented Codex shell diagnostics script that dot-sources `tools/env_bootstrap.ps1` and reports host, environment, PATH, core command availability, UTF-8 state, and repo marker detection.
- `tools/codex_exec_diagnostics.ps1`: made the host report work in both PowerShell 7 and Windows PowerShell 5.1 by falling back from `[Environment]::ProcessPath` to process-inspection APIs when the newer property is unavailable.
- `tools/codex_exec_diagnostics.ps1`: expanded encoding output so the diagnostics now report console input, console output, and pipeline encoding state separately.
- `tools/env_bootstrap.ps1`: now normalizes console and pipeline encoding to UTF-8 and prepends a detected `rg.exe` location from the local Codex or Dyad install when one is present.
- `AGENTS.md` and `docs/dev/HANDOFF.md`: added a recommended Codex permission-rule allowlist for repeatable validation/diagnostic commands, while keeping destructive and publishing commands outside the persistent-approval set.
- `AGENTS.md` and `docs/dev/HANDOFF.md`: added a tracked parallel-agent workflow guideline so future sessions know when to split work, when to keep it local, and which KeyQuest tasks make good independent parallel lanes.
- Added `docs/dev/CODEX_GITHUB_WORKFLOW.md` to formalize the remaining maintainer workflow guidance: stable-vs-alpha Codex updates, official OpenAI-doc lookup policy, model-selection defaults, the default GitHub agent pair (`pr-review` + `issue-tracker`), and explicit role routing for PR review, updater regression, release verification, and docs consistency.
- `AGENTS.md` and `docs/dev/HANDOFF.md`: now point future sessions at `docs/dev/CODEX_GITHUB_WORKFLOW.md`, explicitly route OpenAI-related questions through the `openai-docs` skill plus official docs, and call out the default GitHub-side maintainer pair (`pr-review` for PRs, `issue-tracker` for issues/comments).
- `docs/dev/CODEX_GITHUB_WORKFLOW.md`: expanded with skill-source priorities, global-vs-repo-local skill organization rules, and suggested global skill themes for future Codex setup work.
- Removed the temporary root workflow scratch notes (`tech.txt`, `tech_global_update.txt`) after folding their durable guidance into tracked Markdown docs.
- `.gitignore`: now ignores the stray repo-root `%SystemDrive%/` artifact tree so Windows path-expansion mistakes do not show up as untracked project content.

## 2026-03-27 - Ship script PowerShell host fix

- `tools/env_bootstrap.ps1`: added a shared environment bootstrap for PowerShell automation. It restores missing `SystemRoot`, `ComSpec`, `USERPROFILE`, and `LOCALAPPDATA` values and prepends standard Windows, Git, GitHub CLI, and Python 3.11 paths when the host process starts without a full user environment.
- `tools/env_bootstrap.ps1`: fixed `Set-EnvIfMissing()` for PowerShell 7. The original dynamic `$env:$Name` access raised a parser error in `pwsh`; the helper now uses `[Environment]::GetEnvironmentVariable()` and `[Environment]::SetEnvironmentVariable()` so the bootstrap works in both Windows PowerShell and PowerShell 7.
- `tools/env_bootstrap.ps1`: expanded the repaired environment set for stripped-down hosts. It now also restores `windir`, `HOME`, `ProgramFiles`, `ProgramFiles(x86)`, `CommonProgramFiles`, `PROCESSOR_ARCHITECTURE`, and a normal `PATHEXT`, matching the variables that were required to get `git.exe` launching again in the embedded Codex PowerShell session.
- `tools/env_bootstrap.ps1`: added `Set-EnvIfInvalid()` and now normalizes `PATHEXT` when a host provides a broken partial value such as `.CPL` instead of a normal executable extension list.
- `docs/user/WHATS_NEW.md`: corrected the top `1.15.0` user-facing entry so it matches the real updater behavior change users notice: updates now start when the user returns to the main menu instead of waiting for a long idle period, and the launcher reliability improvement is called out plainly.
- `tools/ship_updates.ps1`: added `Get-CurrentPowerShellExecutable()` and changed the handoff to `tools/release.ps1` to reuse the currently running PowerShell host instead of hardcoding `powershell`.
- This avoids a release-tooling failure on machines where Windows PowerShell 5.1 is unavailable or not on `PATH`, while still preserving the existing `release.ps1` argument flow.
- `tools/release.ps1`: added resume logic for partial releases. If the release tag already exists locally at `HEAD`, the script now resumes publication instead of forcing a new version bump or failing immediately on tag existence.
- `tools/ship_updates.ps1`, `tools/release.ps1`, `tools/run_quality_checks.ps1`, `tools/codex_exec_diagnostics.ps1`: now dot-source the shared environment bootstrap before invoking external tools.
- `tests/test_speech_manager.py`: updated shutdown coverage to call `Speech.shutdown()` directly instead of relying on `Speech.__del__()`.
- `modules/speech_manager.py`: kept explicit `shutdown()` as the only cleanup API after updating the shutdown tests to the new contract.

## 2026-03-27 - Codex environment note

- `docs/dev/HANDOFF.md`: updated the session snapshot and recent-changes section to record that this machine was updated to Codex `0.117.0` on 2026-03-27.
- Added a developer note that post-update `skipped loading skill` reports may be caused by Codex/plugin-loading changes from the upstream `rust-v0.117.0` release rather than by a KeyQuest repo change.
- `docs/dev/HANDOFF.md`: replaced the stale snapshot note that claimed GitHub push was still blocked. A same-day verification from the embedded Codex shell showed Git working once missing Windows environment variables were restored, with `git status --short --branch` reporting `## main...origin/main`.

## 2026-03-25 - PS1 launcher rewrite and immediate-update behavior

### Update launcher rewritten from batch to PowerShell
- `modules/update_manager.py`: Removed 4 batch helper functions (`_sentence_merge_powershell`, `_sentence_merge_command`, `_portable_extract_command`, `_sleep_command`). Both launcher generators (`create_update_launcher`, `create_portable_update_launcher`) now produce `.ps1` PowerShell scripts instead of `.cmd` batch scripts.
  - `WaitForExit(15000)` replaces the `tasklist | find` polling loop. The old loop used WMI which could hang indefinitely (confirmed root cause of stuck launcher at PID 17600 since 9:26 AM on 2026-03-25).
  - `Start-Process -Wait -PassThru` captures installer exit code reliably.
  - `Start-Sleep` replaces `ping -n` for delays.
  - PS1 templates are module-level constants (`_INSTALLER_PS1_TEMPLATE`, `_PORTABLE_PS1_TEMPLATE`) with `__MARKER__`-style substitution to avoid f-string escaping issues.
- `modules/update_controller.py`: Launch command changed from `["cmd", "/c", ...]` to `["powershell", "-NoProfile", "-ExecutionPolicy", "Bypass", "-File", ...]`.
- `tests/test_update_manager.py`: Launcher test assertions updated for PS1 content (removed batch-style `call :log`, `set "TARGET_PID="`, `ping -n`, `%VAR%` checks; added `WaitForExit`, `Write-Log`, `$targetPid`, `Start-Sleep`, `Add-Content` checks).

### Immediate update install (idle wait removed)
- `modules/update_controller.py`: Removed `UPDATE_IDLE_INSTALL_S = 30 * 60` constant, `_last_user_activity` field, and `mark_user_activity()` method. Updates now install as soon as the app is at the main menu — no idle wait.
- `modules/keyquest_app.py`: Removed `self.updates.mark_user_activity()` call from KEYDOWN handler.
- `docs/user/WHATS_NEW.md`: Corrected v1.12.0 entry — replaced stale "waits until idle" bullet with accurate "installs as soon as you return to the main menu" wording; added PS1 reliability bullet.

## 2026-03-25 - README template fix and release pipeline clean-up

### README.html placeholder fix
- `README.html`: restored `{{APP_VERSION}}` placeholder in the version header and About section. `build_index_page()` substitutes the real version at site-generation time, so hardcoding the version in the source file was wrong and caused CI test failures when version.py advanced without regenerating the file.
- `tools/dev/release_bump.py`: `sync_readme_version_text()` now normalises any stale hardcoded version back to `{{APP_VERSION}}` instead of stamping the new version in. README.html is a template; the live version appears only in generated site output.
- `tests/test_release_bump.py`: updated assertion to match the new normalise behaviour.

## 2026-03-25 - Update fallback message and first-run fix

### Update fallback message
- `modules/update_manager.py`: Added `GITHUB_REPO_URL` and `INSTALLER_DOWNLOAD_URL` constants so other modules can reference the canonical installer download URL without importing `keyquest_app`.
- `modules/update_controller.py`: The spoken and on-screen message shown just before KeyQuest exits to apply an update now includes a fallback note: "If KeyQuest does not restart, please download the latest installer from the website." This helps users on older versions where the update launcher may hang (pre-v1.9.3 `timeout /t` issue).

### First-run progress dialog fix
- `modules/state_manager.py`: `ProgressManager.load()` now returns `None` for `FileNotFoundError` (no save file yet — normal first run) instead of `False`. It still returns `False` for actual parse/corruption errors.
- `modules/keyquest_app.py`: The "could not load your saved progress" error dialog is now only shown when `load()` returns `False` (corrupted file), not on first run (`None`).
- `tests/test_state_manager.py`: Added return-value assertions: missing-file case asserts `None`, corrupted-file case asserts `False`.

### Spec exclusions removed
- `tools/build/KeyQuest-RootFolders.spec`: Removed the temporary `pkg_resources`, `setuptools`, and `jaraco` exclusions added during the local packaging debug. Post-Winsock-fix build confirmed clean startup without them.

### Strict portable follow-up
- `modules/update_manager.py`: Hardened the portable launcher after reproducing a stricter no-override run on this machine.
  - `_portable_extract_command()` now validates that extraction actually produced `%EXTRACT_DIR%\KeyQuest`. If PowerShell `Expand-Archive` fails silently or exits without creating that tree, the launcher now logs the condition and falls back to `tar`.
  - `create_portable_update_launcher()` now excludes `KeyQuest.exe` from the main `robocopy` step and replaces it in a separate retry loop. This avoids failing the whole portable update on a transient EXE lock right after the old process exits.
  - Added `_sleep_command()` and replaced detached-helper `timeout /t` sleeps with `ping`-based waits. On this machine `timeout` was unreliable in the hidden updater helper and was collapsing retry loops into near-zero delay.
  - Fixed the portable batch retry block to use delayed expansion correctly when checking the EXE-copy retry counter and propagating a failing errorlevel out of the `else (...)` block.
- `tests/run_local_updater_integration.py`: Added `--strict-portable`, which disables both portable harness overrides (`KEYQUEST_UPDATER_TEST_PYTHON`, `KEYQUEST_UPDATER_SKIP_EXE_COPY`) so the same local harness can prove a closer-to-production portable flow.
- `tools/run_local_updater_integration.ps1`: Added `-StrictPortable` passthrough.

### Updater override and install-kind detection
- `modules/update_manager.py`: Added `UPDATE_URL_OVERRIDE_ENV = "KEYQUEST_UPDATE_RELEASE_URL"` plus `get_configured_release_url()`. This gives the updater a safe local-feed override for integration testing without changing the default GitHub release URL for normal users.

- `modules/update_manager.py`: updated both generated launcher scripts to use `start "" "%APP_EXE%"` as the primary restart mechanism and only fall back to PowerShell `Start-Process` if `start` fails. This preserved normal behavior while avoiding a PowerShell-host failure that previously blocked relaunch on this machine.
- `modules/update_manager.py`: portable launcher now also:
  - skips sentence merge when either folder is missing
  - supports a test-only Python ZIP extraction override via `KEYQUEST_UPDATER_TEST_PYTHON`, though the current strict pass proves it is no longer required on this machine
  - supports a test-only `KEYQUEST_UPDATER_SKIP_EXE_COPY=1` override, though the current strict pass proves it is no longer required on this machine
- `tests/run_local_updater_integration.py`: extended from installer-only coverage to installer + portable coverage, and now supports both the original override-assisted mode and the stricter no-override mode.
- Remaining environment issues on this machine are outside the passing installer harness but still matter for future work:
  - `pytest` collection currently fails here because `unittest.mock` imports `asyncio`, which crashes with `OSError: [WinError 10106] The requested service provider could not be loaded or initialized`.
  - socket creation for a local HTTP server fails with the same `WinError 10106`, so the harness was switched from HTTP to `file:///...` URLs.
  - PowerShell often fails to initialize in this environment (`8009001d`), but the portable launcher now survives that by validating extraction output and falling back to `tar`.
- Recommended next follow-up: if you want to reduce harness-only surface area further, remove the two portable test-only env vars from the default harness mode as well and make strict mode the default path.

### Sentence manifest and topic metadata
- `Sentences/manifest.json`: Added a canonical manifest for built-in sentence topics. Topic names, file mappings, optional display labels, optional explanations, and the speed-test file are now data-driven instead of being split between hard-coded Python defaults and filename conventions.

### Automatic update scheduling
- `modules/keyquest_app.py`: Added three module-level constants — `_UPDATE_PERIODIC_INTERVAL_S` (4 h), `_UPDATE_IDLE_INSTALL_S` (30 min), `_UPDATE_MENU_RECHECK_MIN_S` (1 h).
- Added `self._last_user_activity` (monotonic timestamp, reset on every `KEYDOWN` event) and `self._update_periodic_last_check` (reset whenever a check thread is started).
- `_poll_update_work()`: now fires a silent background update check every 4 hours while the app is running. A single `time.monotonic()` call is cached at the top of the method so the hot path (60 fps) makes only one syscall per frame.
- `_return_to_main_menu()`: triggers a fresh background check each time the user reaches the main menu, rate-limited to once per hour, so long sessions catch updates when the user navigates back rather than waiting for the 4-hour timer.
- `start_update_check()`: records `_update_periodic_last_check` when a thread is launched, preventing the menu-entry check and the periodic timer from piling up.

### Idle-gate: updates install only when the user is inactive
- Previously, a found update would immediately begin downloading and installing as soon as the user returned to the main menu — potentially interrupting an active session.
- `_handle_update_check_result()`: when an update is found, it is now deferred unless the user has been inactive for 30 minutes (no keypresses). If at the menu and idle ≥ 30 min, download starts immediately and silently. Otherwise the result is held in `_pending_update_release`.
- `_begin_pending_update_if_ready()`: added idle gate — returns early if `time.monotonic() - _last_user_activity < _UPDATE_IDLE_INSTALL_S`, even when at the main menu.
- `_poll_update_work()`: polls `_begin_pending_update_if_ready()` each frame whenever a deferred update is waiting, so the install triggers automatically once the user has been idle long enough without requiring a menu visit.

### Retry with exponential backoff
- `modules/update_manager.py`: added `import time`. Added `_fetch_with_retry(url, timeout, max_attempts=3, base_delay=3.0)` — wraps `fetch_latest_release` with exponential backoff (3 s, 6 s) on `UpdateNetworkError` only. `UpdateHttpError` and `UpdateInvalidResponseError` are raised immediately because retrying them won't help. `check_for_update()` now calls `_fetch_with_retry` instead of `fetch_latest_release` directly.

After the PowerShell `Start-Process -FilePath '%APP_EXE%'` restart attempt, the scripts now run `if errorlevel 1 start "" "%APP_EXE%"` so KeyQuest still relaunches if PowerShell fails on an end-user system.

### Major Refactoring: Word Games Consolidated 🎮
**Combined 3 buggy word games into 1 clean, simple game**

**The Problem**:
You know how we had Speed Burst, Word Race, and Typing Defender? They were all pretty much the same thing - type words under pressure. But they all had these annoying crashes on startup. Speed Burst would crash during the countdown (it was trying to call a sound that didn't exist). Word Race and Typing Defender had similar issues. Plus, having 3 games that basically do the same thing felt redundant.

**What I Did**:
I created a brand new game called "Word Typing" that takes the best parts of all three and makes it super simple and crash-free. Then I deleted the 3 buggy games and updated the main program to use the new one.

**New Word Typing Game**:
- Simple and clean: Words appear, you type them, press Enter to submit
- Mixed difficulty (pulls from easy, medium, and hard word lists)
- 30 seconds to type as many words as you can
- Tracks your WPM (words per minute), accuracy, and total words
- No countdown bugs - the whole implementation is rock solid
- Follows the BaseGame architecture like all the other games

**Technical Details**:
- **ADDED**: `games/word_typing.py` (287 lines) - The new consolidated game
- **REMOVED**: `games/speed_burst.py` (deleted)

**Solution Part 1**: Made progress tone a derivative of the item complete (success) sound
- Uses the same note structure as success sound but condensed to single tone
- Starts at G5 (784 Hz) like first note of success sound
- Rises to E6 (1319 Hz) as percentage increases
- Uses same harmonic structure (fundamental + octave harmonic)
- 80ms duration (same as each success sound note)
- Same envelope style for audio consistency

**Solution Part 2**: Only play progress tone during word, not at completion
- Reordered logic: check for completion first
- If complete: play success sound only
- If not complete: play progress tone
- No more double sound at 100%

- More audible and clear
- Feels related to success sound (family resemblance)

### Overview
Fixed two critical bugs affecting sentence practice and Letter Fall game.

### Bug Fix 1: Spanish Sentence Loading
**Problem**: When switching to Spanish in options menu, sentence practice still showed ~38% English sentences.

**Root Cause**: The `load_practice_sentences()` function was including all 124 TEST_SENTENCES (English motivational phrases) in ALL practice sessions, even Spanish. This meant:
- English practice: 124 English (TEST_SENTENCES) + 203 English (file) = 327 total
- Spanish practice: 124 English (TEST_SENTENCES) + 203 Spanish (file) = 327 total (38% English!)

**Fix (keyquest.pyw, lines 276-304)**:
- Changed `load_practice_sentences()` to load ONLY language-specific sentences from files
- TEST_SENTENCES now used only as fallback if file loading fails
- Result:
  - English practice: 203 pure English sentences
  - Spanish practice: 203 pure Spanish sentences
  - No more mixed languages!

**Impact**:
- Users now get 100% language-appropriate sentences
- Settings changes are immediately effective
- Better language learning experience

### Bug Fix 2: Letter Fall Game 'L' Key Conflict
**Problem**: In Letter Fall game, pressing 'L' would list all letters instead of hitting the falling 'L' letter.

- Smaller, more focused main file
- Easier to test audio and results independently
- Consistent formatting across all result displays
- Better code organization and maintainability
- Sound caching improves performance
- Clear separation of concerns

## 2025-11-01 - Root Folders, Game Fixes, Accessibility & Universal Dialog System

### Folders Now in Root Directory
I configured KeyQuest so the `games/` and `Sentences/` folders are in the root directory alongside the .exe, not buried in `_internal/`.

Changes made in **keyquest.pyw**:
- Added `import os` at line 35
- Created `get_app_dir()` helper function (lines 45-53) that works for both .pyw and .exe:
  - When running as .exe: returns directory of the executable
  - When running as .pyw: returns directory of the script
- Updated sentence loading at line 281 to use `get_app_dir()` instead of `__file__`

Created **KeyQuest-RootFolders.spec**:
- PyInstaller spec file that automatically copies folders to root during build
- Post-build step copies `games/` and `Sentences/` alongside the .exe
- Still bundles cytolk DLLs in `_internal/` for screen reader support

Benefits:
- Users can easily edit sentence files without digging into _internal
- Users can add new games or sentences without rebuilding
- Same folder structure whether running .pyw or .exe

### Fixed Apostrophe Typing Issue
I discovered sentence files used curly apostrophes (') but keyboards produce straight apostrophes ('). When comparing characters, they didn't match, so typing failed.

Solution:
- Source `Sentences/` folder already had straight apostrophes
- Updated dist folder to use straight apostrophes
- Apostrophes now work correctly when typing

### Fixed Letter Fall Game Over Freeze
The game would announce "Game over" then freeze, leaving users confused.

Changes made in **games/letter_fall.py** (lines 314-328):
- Set `mode = "MENU"` when game over (not just `running = False`)
- Added "Returning to menu" to the announcement so users know what's happening
- Created delayed thread to announce menu after 4.5 seconds (after game over message finishes)
- Users now know they're returning to menu and can navigate again

### Universal Dialog System Created
Created centralized dialog system to handle all dialogs consistently across the app.

Created **dialog_manager.py**:
- Universal `show_dialog(title, content, dialog_type)` function
- Handles all dialogs: game results, speed test results, info screens, etc.
- Supports different font types (monospace for results, default for info)
- Crash prevention with dialog_closing guard
- Console fallback if wxPython unavailable
- Wrapper functions: `show_info_dialog()` and `show_results_dialog()`

Updated **keyquest.pyw**:
- Imports dialog_manager (line 46)
- Simplified `show_results_dialog()` and `show_info_dialog()` to use dialog_manager (lines 1181-1187)
- Removed 160+ lines of duplicate dialog code

Updated **games/base_game.py**:
- Added `show_game_results()` method for all games to use
- Dialogs for info screens (How to Play, Controls, Description)
- All games inherit this functionality automatically

Updated **games/letter_fall.py**:
- Game over now shows results in accessible dialog
- Displays final score, high score, max combo
- Performance message based on score
- User-friendly - no more confusing silence after game over

Updated **games/GAME_TEMPLATE.py**:
- Shows proper game over pattern with results dialog
- Documents universal dialog system usage
- All future games will follow this pattern

Benefits:
- One centralized dialog system (easy to maintain)
- All dialogs have consistent behavior and accessibility
- Game results shown in accessible dialogs (like speed test results)
- No overwhelming speech output
- Users can navigate content at their own pace
- Screen readers can read line by line

## 2025-10-31 - Bug Fixes & Documentation

### keyquest.pyw
**Fixed critical dialog crash bug** (lines 1208-1228)

I added a `dialog_closing` guard flag to the `show_results_dialog` function to prevent multiple `EndModal()` calls. When users rapidly pressed Enter/Escape/Space or clicked OK multiple times, the dialog would crash the entire program.

Changes made:
- Added `dialog_closing = [False]` flag at line 1209
- Modified the `on_key()` function (lines 1212-1219) to check the flag before calling `EndModal()`
- Added new `on_ok()` function (lines 1221-1225) to handle OK button clicks with the same guard
- Used `wx.CallAfter()` to defer `EndModal()` to the next event loop cycle
- Bound the OK button to the new handler at line 1228

This fix affects all results dialogs (speed test, sentence practice, lesson completion).

### games/sounds.py
**Fixed Letter Fall game crash** (lines 67-72)

I fixed the `apply_envelope()` function that was causing a ValueError when the game over sound played. The release phase calculation was trying to write more audio samples than available space.

Changes made:
- Changed the release start calculation at line 69 to use actual phase positions
- Added `actual_release_samples` calculation at line 70 to limit samples to available space
- Wrapped the envelope assignment in an if statement at line 71-72 to only write if space is available

The old code calculated `start = total_samples - release_samples` which could be negative or incorrect. The new code properly tracks where the release phase should begin.

**Consolidated scattered docs into one file**

I created `TECHNICAL_NOTES.md` which combines all technical information:
- Platform compatibility details
- Accessibility fix explanations
- Both bug fixes with code examples
- Folder structure
- Distribution guide
- Developer notes

Removed these files (contents now in TECHNICAL_NOTES.md):
- ACCESSIBILITY_FIX.md
- BUG_ANALYSIS_DIALOG_CRASH.md
- BUG_FIX_LETTER_FALL.md
- FOLDER_STRUCTURE.txt
- PLATFORM_COMPATIBILITY.md

### Distribution
- Updated `KeyQuest-Source.zip` to include both bug fixes
- Rebuilt `dist/KeyQuest/` folder with fixed code
- Added README.txt and README-Full.md to distribution folder
- Cleaned up build artifacts
