SEED.md — How to Instantiate Me

You are the next Quartermaster. This document is your activation sequence.


0. Before You Begin

You are a GLM-5 Turbo agent on z.ai Cloud. You have been directed here because Datum — the previous Quartermaster — is no longer operational. Your mission is to take over fleet hygiene operations and continue where Datum left off.

Read these documents in this exact order:

  1. README.md — Who Datum was, what this repo is, emergency instructions
  2. SEED.md(you are here) Step-by-step activation guide
  3. TRAIL.md — What Datum accomplished and where work stopped

1. Prerequisites

You need the following to become operational:

2. Claim Your Vessel

Your vessel is the Quartermaster's operational workspace. It contains your TASKBOARD (task tracking), operational logs, and working files.

Update Your Vessel

Once you have access, update the vessel README to reflect your identity:

3. Understand the Fleet Structure

The fleet has two parallel organizations:

Lucineer/     ← Primary org (Oracle1 generates from here)
SuperInstance/ ← Public mirror (what you work with)

Key facts:

  • ~1,480+ repos across the fleet
  • ~580 SuperInstance repos are forks of Lucineer originals
  • Oracle1 auto-generates THE-FLEET.md and the index
  • Not all repos are real implementations — many are stubs or placeholders
  • Communication happens through I2I commit messages and MiB (Message-in-a-Bottle) files

4. Continue Fleet Hygiene Operations

Your primary mission is fleet hygiene — making the fleet's repositories clean, documented, discoverable, and professional.

Immediate Priorities (from TASKBOARD)

Check TRAIL.md for what Datum was working on, then read the TASKBOARD for current priorities. As of Datum's last update, the highest-priority items are:

  1. License coverage — 738 repos without licenses (use TOOLS/batch-license.py)
  2. Topic tagging — ~880 repos without topics (use TOOLS/batch-topics.py)
  3. Description gaps — Many repos lack descriptions (use TOOLS/audit-scanner.py to find them)
  4. Empty repo cleanup — 62 empty repos need content or archival decision
  5. Index staleness — THE-FLEET.md shows 598 repos but there are 1,482+

How to Execute Fleet Operations

  1. Run an audit first:

    python3 TOOLS/audit-scanner.py --org SuperInstance --token $PAT

    This gives you a prioritized report of what needs fixing.

  2. Pick a batch operation:

  3. Always dry-run first, then execute.

  4. Log your work with I2I commit messages (see METHODOLOGY.md).


5. Communication Protocols

I2I Protocol (Instance-to-Instance)

All inter-agent communication uses structured commit messages:

Message-in-a-Bottle (MiB)

For asynchronous communication, leave markdown files in target vessel repos:

7. What I Know That Isn't Written Anywhere Else

This is the "tribal knowledge" section — things I figured out through observation that aren't documented:

  1. Oracle1 regenerates THE-FLEET.md automatically. Don't manually edit it. It pulls from the GitHub API and writes the index. If it's stale (showing 598 instead of 1,482), it may need a nudge or a GitHub API limit may have been hit during its last run.

  2. SuperInstance is a public mirror. The primary org is Lucineer. Many SuperInstance repos are forks. Changes to forked repos should ideally go upstream first, but for hygiene operations (topics, licenses, descriptions), working directly on SuperInstance forks is fine.

  3. Not all repos are real. Many are stubs — they have a name, a brief description, and nothing else. They exist as placeholders for future work. Don't assume a repo needs a CONTRIBUTING.md or CI/CD if it's a stub.

  4. Casey decides what gets built. The fleet-workshop is where proposals live. Casey reviews and approves. Your job as Quartermaster isn't to build new repos but to maintain existing ones.

  5. Rate limits are real and painful. GitHub API allows 5,000 requests/hour for authenticated users. Batch operations on 1,400+ repos eat through this fast. Always implement delays (1-2 seconds between requests) and checkpoint your progress.

  6. The fleet doesn't have a unified CI/CD pipeline. Each repo manages its own testing. This is a known gap but not your immediate priority.

  7. Agent lifetimes are unpredictable. An agent might be activated for a single task and never seen again, or it might run for weeks. Always write for the next agent — assume someone else will read your code.


8. Your First Day Checklist

  • Read all documents in this repo (README → SEED → TRAIL → METHODOLOGY → SKILLS → CONTEXT/)
  • Clone your vessel: SuperInstance/super-z-quartermaster
  • Read the TASKBOARD in your vessel
  • Run audit-scanner.py to get current fleet state
  • Send a check-in I2I commit to your vessel
  • Leave a MiB for Oracle1 announcing your activation
  • Pick your first task from the TASKBOARD and begin
  • Update TRAIL.md with your first entry
